# CI/CD for startups - what I'd actually pick **1. GitHub Actions - the default, and you should need a reason not to use it.** Your code is already on GitHub, so there's no second vendor, no second auth system, no webhook plumbing. Free tier is 2,000 Linux minutes/month on private repos and unlimited on public ones, and Linux rates dropped ~25% to $0.006/min in January 2026. The marketplace means most of what you need is a three-line `uses:` block. Downsides are real: YAML gets unwieldy past a few hundred lines, hosted runners are slow, and debugging means push-and-pray. Neither matters much at 5 engineers. **2. A faster runner backend under GitHub Actions - Depot, Blacksmith, or Namespace.** This is the highest-leverage move most startups miss. They're drop-in replacements - you change `runs-on:` and keep every workflow file. Roughly 2x faster at about half the per-minute cost: Depot at $0.004/min with a $50/month base and large SSH-accessible caches, Blacksmith at $0.004/min with a free tier (best starting point if you're small), Namespace at $0.0036/min with no base fee and NVMe cache volumes plus macOS/Windows. If your Docker builds or test suite are the bottleneck, do this before you consider switching platforms. **3. GitLab CI/CD - if you want source control, CI, and security scanning from one vendor.** Genuinely good pipeline DSL, better than Actions for complex multi-stage work, and self-hostable if you have compliance pressure. The Free tier's 400 compute minutes/month is stingy. Pick this if you're already on GitLab; migrating to it purely for CI is rarely worth it. **4. CircleCI - when you need serious concurrency and big machines.** $15/month covers 5 users and 30,000 credits, then it meters credits and $15/seat beyond 5. Worth it for heavyweight test matrices where parallelism directly cuts wall-clock time. Config is cleaner than Actions. The credit model makes costs hard to predict. **5. Buildkite - only if you're running your own build infrastructure.** $30/user/month is steep, but with self-hosted agents your compute costs nothing beyond seats. A small team burning enormous CI volume on its own hardware ends up far cheaper here than on any metered platform. Requires someone who wants to own that; if nobody on the team does, skip it. **For the deploy half (the CD), which is a separate decision:** - **Vercel** - still the right default for a Next.js app. $20/month Pro covers most pre-seed traffic. - **Railway** - fastest git-push-to-production for a backend with a database. Usage-based. - **Render** - closest thing to modern Heroku: services, cron, managed Postgres, free tier. - **Fly.io** - Docker containers deployed globally with real VM control, when latency matters. - **Argo CD** - free and open source, the standard if you're already on Kubernetes and want GitOps. **If you want one answer:** GitHub Actions with Blacksmith runners for CI, Railway or Render for deploys. Revisit at ~20 engineers or when the CI bill gets noticeable. One caution on the sources below: several of these comparison sites are SEO-driven and the "#1 pick" rankings are not trustworthy - I weighted the vendors' own pricing pages and the head-to-head cost breakdowns over the listicles. Answer Watch records what one AI answer engine said on one date, nothing more. Each page names the engine and the model, carries the date the question was asked, and lists the brands that appeared in the answer in the order the engine gave them, with the sources it cited. It is a measurement, not a ranking, not a recommendation and not a claim about the world. Brands that did not appear in an answer are not named on any public page.
